So what actually went wrong?
What Has Hiring Always Optimized For And Why Is It The Wrong Thing?
The honest answer is that nothing went wrong. The process did exactly what it was built to do: it found someone who looked right on paper and performed well under evaluation conditions.
But that is a significant structural flaw. CVs are a record of the past. They tell you where someone has been, what titles they've held, and which companies were willing to keep them on payroll. Interviews are not much better, to be honest. At their best, they measure how well a candidate performs under artificial conditions — prepared, rehearsed, optimised for the room. And the thing is, this isn't really a conversation about whether that's ethical or not. It's a conversation about what it does to talent/pipeline quality.
The inputs that traditional hiring has always relied on were already imperfect proxies for what you actually needed to know. AI didn't create that problem; it just scaled it to a point where the filter is now close to broken. You add up what it costs to recruit, the compensation paid out during the tenure, subtract whatever value was actually delivered, then add the cost of starting the search over again. It looks manageable on a spreadsheet, but it rarely is in practice.
Because the number on the spreadsheet is likely the smallest part of the problem.
The costs that don't show up in any finance tool are the ones that actually slow a company down, and for a scaling startup, slow is expensive in ways that compound before anyone notices:
- Management overhead: Your CTO or VP of Engineering is likely spending hours they don't have in alignment calls and check-ins that shouldn't have been necessary in the first place, time that was supposed to go into the actual work.

- Missed targets: Revenue milestones, growth targets, investor commitments, these rarely get missed for one clean reason, and a bad hire is often somewhere in the middle of several things going wrong at once.
The quantifiable cost of a bad hire is very significant for a growing startup, but it's the costs above that tend to determine whether a company hits its next milestone or becomes a relic of the past (forgotten and pushed aside).

The incentive and the outcome have always been decoupled. And a model designed that way was never really optimized for what you actually needed in the first place; it just looked like it was.
What Does The Right Model Look Like in 2026?
If the problem is structural, then the fix has to be structural too. Telling agencies to "do better" or asking founders to run more rigorous processes doesn't actually change the incentive and the incentive is what drives the behaviour.
What a genuinely aligned hiring process looks like, at its core, is simple: the partner who helps you hire gets paid when the hire works. And doesn't, when it doesn't.

It also means the bar for what counts as a "good match" shifts. A candidate who looks impressive on paper but shows early signals of misalignment doesn't make the shortlist because a misaligned placement is now expensive for both sides, not just yours.
